Supply and demand planning for an industrial manufacturer

PTL Co created a structured planning framework to align future demand with manufacturing capacity, supply requirements and inventory decisions.

Engagement

Supply and demand planning

PTL Co helped an industrial manufacturer create a practical supply and demand planning framework, improving visibility of future requirements and production constraints. The business needed a more consistent way to align expected demand with manufacturing capacity, supply requirements and inventory decisions.

Existing planning activity did not provide sufficient forward visibility or a common basis for cross-functional decisions. Commercial, operational and supply teams were therefore working with different assumptions, making it harder to identify capacity gaps, material risks and changing customer requirements early enough. The client required a structured process covering a 12 to 18-month horizon, with clear roles, agreed inputs and regular management decisions. The framework also needed to be practical, repeatable and supported by existing business data.

WHAT WE DID

Delivery framework

PTL Co assessed the current planning process, created a consistent 12 to 18-month view and aligned demand, supply and capacity inputs into a management review structure. The work clarified where forecasting, material availability and production assumptions were disconnected, then shaped a practical process that could be run using existing business data while giving teams a clearer basis for resolving constraints and making forward-looking decisions.

1. REVIEW PROCESS

Assess current planning activity, data sources and decision routines to identify where assumptions were fragmented.

2. SET HORIZON

Establish a 12 to 18-month view so commercial, operational and supply teams could work to the same forward plan.

3. REVIEW DEMAND

Create a consistent demand plan by consolidating forecast inputs and identifying areas requiring management challenge.

4. REVIEW SUPPLY

Assess capacity, material and supply constraints so future demand could be tested against realistic operational capability.

5. RECONCILE DECISIONS

Align plans through management review, turning gaps and trade-offs into clear actions and ownership.

WHAT WE ACHIEVED

Outcomes that carried into day-to-day operation

The manufacturer gained clearer planning ownership, improved visibility of future requirements and a stronger basis for reconciling demand, material availability and production constraints. The framework helped commercial, operational and supply teams work from a more consistent view of the future, making it easier to identify gaps, challenge assumptions and agree actions before constraints became immediate operational problems.

Defined planning framework.

A consistent supply and demand process was established, giving commercial, operational and supply teams a shared structure for reviewing future requirements.

Clearer ownership.

Cross-functional responsibilities were made more explicit, reducing ambiguity around forecast inputs, capacity assumptions, supply constraints and escalation points.

Improved forward visibility.

The business gained a 12 to 18-month view that made demand shifts, material risks and capacity constraints easier to discuss before they became short-term problems.

Stronger decisions.

Demand, capacity and supply risks could be reconciled through a clearer management review process, helping decisions move from informal judgement to evidence-led trade-offs.
